Fast Teams, Slow Company
Ask any team how long their part of a process takes and you'll hear a confident, small number. An hour to review. A day to approve. Twenty minutes to set up the account. Then ask the customer how long the whole thing took and you'll hear three weeks — and nobody can explain the difference, because the difference doesn't live inside any team. It lives between them: in the inbox where the request sat unnoticed, in the spreadsheet re-keyed into the next system, in the approval that waited for someone's return from vacation, in the four status-check emails that themselves became work.
Every team did its job promptly. The company was still slow. That gap is the most expensive unowned asset in the organization.
Why Task Automation Misses It
The standard response is an automation program — and most automation programs buy bots. Record the clicks, replay the clicks, celebrate the hours saved. It's not worthless, but notice what it optimizes: the twenty minutes of touch time inside a step. Meanwhile the process spends 95% of its life waiting between steps, and no bot that replays keystrokes shortens a queue. Automating tasks in a broken flow is paving the cow path — you get a faster walk between the same waits. Worse, screen-scraping bots couple themselves to UI details, quietly adding another layer of fragile debt on top of the systems they click through.
The delay is structural, so the fix is structural. That's the difference between buying automation and engineering workflows.
The Workflow Engineering Method
- 1. Map one flow end-to-end, and time the gaps. Pick a flow the business feels — order-to-cash, hire-to-start, quote-to-contract — and walk it from trigger to outcome, across every team boundary. Record two numbers per step: touch time (someone working) and wait time (nothing happening). The ratio is routinely 1:20 or worse, and seeing it printed usually ends the debate about where automation budget should go.
- 2. Automate the handoff, not the task. Replace the email-and-attachment handoff with structured intake: when step A completes, step B's system receives a well-formed event or API call — the same contract-first integration your architecture already wants — with every field the next team needs, validated at entry. No re-keying, no "please resend with the account number," no work item invisible in a shared mailbox.
- 3. Put approvals inline, with thresholds. Most approval delay is routing, not judgment. Encode the policy: below a threshold, auto-approve and log; above it, route to a named role — not a person — with an expiry and an escalation. The approver sees the context in the request instead of reconstructing it from an email chain. Judgment stays human; waiting stops being the default.
- 4. Make status a property of the work, not a conversation. If the flow runs through engineered handoffs, every item has a current state that systems can report. Status-chasing emails disappear — not because people stopped caring, but because the question answers itself. This is also where the flow becomes measurable: cycle time per stage, queue depth, aging items, on a dashboard instead of in someone's memory.
Then instrument and repeat. Cycle time is the flow's unit cost; the next bottleneck announces itself in the data, and the program funds itself one flow at a time — no enterprise BPM platform required to start.
What Good Looks Like
The end state is measured in the only clock that matters — the customer's. Quote-to-contract drops from three weeks to three days without anyone working harder. A new hire's laptop is ready on day one because hire-to-start fires system events instead of emails. "Where does this stand?" is a dashboard, not a meeting. And when leadership asks what automation returned this year, the answer is cycle-time numbers on named flows, not a count of bots.
